Untouchable

Protocols for Getting Promoted, Paid and In Demand

Untouchable by Morgan Keene, the cover

Someone reads your file before every review, promotion and buyout. Most files say a title, a start date and “meets expectations.”

For about fourteen years, Morgan Keene was the person reading. This book hands you that read, and thirty days of small moves, at your own pace, until the file says something it didn’t before.

  1. Find it.

The three numbers your company runs on, and the leak in your corner that nobody owns.

  2. Fix it.

One fix from your own seat, counted before and after, tied to the goal your manager is judged on.

  3. Show it.

Ten minutes a day, three lines every Friday, and one page a decider can repeat without you.

You have fixed things that were never in your job description. Nobody wrote it down.

Your last review said “reliable.” So did everyone’s.

You know the work cold. You could not say which number your manager is judged on.

In the last reorg you learned which seats mattered by watching who got the meeting invites.

Someone above your manager has never heard your name.

You have been waiting for the right moment to ask. It keeps not coming.

Your résumé is a list of duties. Not one line says what changed because of you.

None of that is a flaw in you. It is what your file was built to miss.

The file nobody reads

After a company is bought, reorganized or handed a new boss, a few hundred files cross one desk. Someone decides, from those pages, who the business will be built around.

The pages look the same. Title. Hire date. Pay. Manager. A rating of “meets expectations” and a line of duties. There is no column for what anyone fixed. Most of us were taught to keep our heads down and let the work speak, and those rules make you reliable. Reliable is what the file says about everyone.

The people who came through those readings had done three things. They had found something broken that nobody owned, fixed it from their own seat, and left proof someone else could say out loud. None of it needed a new title or anyone’s permission.

Untouchable is that read, turned around so you can run it on your own job.

Side effects may include coworkers asking what changed.

  • Once you start counting the leaks, you can’t stop seeing them.
  • You may become the person they call when something breaks. On purpose this time.
  • Your manager may repeat your sentence in a meeting you weren’t in.

Find it

Read the business the way its owners do.

Every company is steered by a handful of numbers someone checks every month. The Buyer’s Read finds yours in three short sittings, then asks where your seat touches each one. The Slack Hunt follows: fourteen days walking your own corner for delays, rework, dead handoffs and the things nobody checks, each one sized against those numbers and marked with whose it is. Most of the biggest ones are nobody’s.

Chapters 4 and 5

Fix it

One fix, counted before you touch it.

You circle one leak you can fix from your own seat in two weeks. You count it first, the same source, the same period, the same method, so the after number means something. Then you pitch it in one breath, tied to the number your manager gets asked about, and get the yes. Two weeks later you count again, and later once more, to show it held.

Chapter 6

Show it

Write your own file before someone writes it for you.

The Proof Log is one line a day in six fields, written for a stranger: what you did, what changed, a real number if there is one, who saw it. Three lines every Friday go to the person who decides about you. One page, the brief, lets your manager repeat your result without notes. Then the Sponsor Map finds the one senior person who will say your name in a room you’re not in.

Thirty days, ten protocols, one record that outlasts your manager.

The method runs in five Parts. Parts II to IV hand you ten protocols, each with a time box, the steps, the scripts for the conversation and what to do if you slip. The record is the Proof Log. Everything else, the Friday lines, the brief, the review dossier, the ask page, is read straight out of it.

Part IThe Buyer’s Eye

How the people who decide read a file like yours, and the three lines you write before you change a thing.

Part IIThe Moves

Thirty days with your name on every line, from reading the business to a fix with a number on it.

Part IIIThe Edge

Grow a skill someone else can name, inside the hours they already pay you for.

Part IVThe Plays

Take what you built into the conversations where someone decides about you.

Part VClean Hands

How to win without making anyone else lose, and how to read people fairly when the call is yours.

What a quarter does to you, before and after

The line is your seat, read the way the business reads it. The events are the ones that reach every seat: a reorg, a new boss, a budget freeze. Watch what changes as the method takes hold.

Every event lands on you.

A reorg, a new boss, a freeze. Each one hits the seat and the file says nothing to argue with. Between events: waiting, and a slow drift down.

Ten things this book teaches you to do.

  1. The Buyer’s Read

Name the three numbers your company actually runs on, and where your seat touches each one.

  2. The Slack Hunt

Find the leaks in your own corner that nobody owns, and size each one against those numbers.

  3. The Proof Project

Fix one from your own seat, with a before and an after number counted the same way.

  4. The Proof Log

Keep your own file in ten minutes a day, so a thin one written by someone else never decides for you.

  5. The Data Room

Send three lines every Friday that the people who decide about you can repeat.

  6. The Sponsor Map

Find one senior person who has seen your work and will say your name in rooms you’re not in.

  7. The First 48

Get through the hard day, the deal email or the bad review, without sending anything you can’t take back.

  8. The Context Map and the Pilot

Move your time toward work that needs judgment nobody wrote down, and become the name beside the new tools.

  9. The Stretch Ask

Ask for a bigger assignment with your proof as the evidence, as a trade, never as more hours.

  10. The Quarterly Proof Harvest

Turn each quarter into three résumé lines and three stories in about ninety minutes.

Plus the scripts, word for word, for your review, the raise conversation, a new boss and the week the owners change.

The next review reads the same file.

Nothing in your file changes by itself. The next ratings meeting, the next raise cycle and the next deal all open the same page, and the page still says what it said last time.

Thirty days of small moves, inside the job you already have and at your own pace, is enough to change what it says. By Day 30 the file says something it did not before: a fix with a number on it, and a log that shows you ran the moves.

The 90-day guarantee

Complete the 30-Day Proof Log, on paper, in the journal or a notebook, and if the book hasn’t paid off for you, you get a full refund within ninety days of purchase. The condition is there on purpose: reading changes nothing in your file. Running the moves does, and the log is the record that you did.

How to claim it

Three ways to read it. One of them ships.

About 450 pages: five Parts of method (the read, the moves, the edge, the plays, clean hands), then a field guide, a glossary and the FAQ. After a company is bought or reorganized, someone reads a few hundred files and decides who the business will be built around. Most of those files look the same: a title, a start date, “meets expectations.” Morgan Keene spent about fourteen years making that call for a private equity firm, and saw what the people who stayed and rose had in common. They found something broken that nobody owned, fixed it from their own seat, and left proof someone else could say. Untouchable turns that read around so you can run it on your own job. Ten protocols and a thirty-day plan take you from the three numbers your company watches to one fix with a number on it, logged in ten minutes a day. Then you carry that proof into your review, your raise ask and the week the owners change, with word-for-word scripts.

What it’s for

Getting read differently by the people who decide about you: your manager, your manager’s boss, a new owner, a hiring manager somewhere else. Not by working harder, but by leaving a record of work that somebody else can repeat in a room you’re not in.

It’s built for the next review, the next raise cycle and the week the owners change, and it starts the Monday you pick.

Who it’s for

Anyone with a manager. The book was written from the chair that reads the files, so the moves work the same for a night-shift lead, a claims analyst, a mortgage processor working from home, a pricing analyst three years in, and the person who manages all of them. The Standing Rules at the back cover hourly and union shops, the public sector, remote work, small companies with no HR and companies in the middle of a deal.

Who it’s not for

Anyone looking for a way to get ahead of a colleague. Part V is called Clean Hands for a reason: nothing in the book goes around your manager, takes anyone’s credit or reads a coworker instead of a number. If you want a book on office politics, this isn’t it.

It also isn’t legal advice. For a firing, severance papers, discrimination, retaliation or harassment, an employment lawyer comes before this book.

How it works

Part I shows you how your file gets read and has you write three lines before you change anything. Part II is thirty days: a week reading the business, a week hunting leaks, two weeks fixing one, and a close on Day 30. Part III grows the skill behind it. Part IV takes the record into review season, the raise, a new boss and a deal. Part V is how to do all of it without knifing anyone.

Every protocol comes with a time box, the steps, the scripts, what to do if you slip, and what done looks like.

The ethics

Read the business, never the people. The Buyer’s Read is about numbers, seats and work; it is never a guess at what a colleague is thinking or a ranking of who’s safe. Every pitch opens on your manager’s goal and says nothing about who caused the leak. Every brief names who helped. Before anything about a peer goes upward, the clean-hands check runs: have they heard it from me, does it include what they did well, would I say it to their face.

About the author

For about fourteen years, Morgan Keene ran the people side for a private equity firm, in the companies it bought, and sat across from hundreds of people. The census, the key-role list and the talent-review pre-read were the pages on that desk.

Morgan writes under a pen name, with no photo. The method is the authority, and your own record is the proof.

The guarantee

Ninety days from purchase, on every edition. Complete the 30-Day Proof Log, Days 1 to 30 with an entry for every working day, and if the book hasn’t paid off for you, email with your order number and photos of your log pages, from the journal or a notebook, and you get a full refund of the price. Before you send the photos, black out company names and anything confidential. The full terms are on the guarantee page.

You can also buy the printed journal on its own, $39 plus shipping, from the line under the edition cards. On its own it comes without the ebook.

A note from Morgan

The Monday after a deal closes, the census reaches the desk. Title, hire date, pay, manager. A few hundred rows, and no column for what anyone fixed.

For about fourteen years I read those pages and made the call on who each business would build around. The people I kept were rarely the loudest or the most loyal. They had found something broken that nobody owned, fixed it from their own seat, and left proof someone else could say.

This book turns that read around so you can run it on yourself. You can start this week, without a new title or anyone’s permission.

Find it. Fix it. Show it.

Morgan Keene

Before you decide

My company hasn’t been bought. Does this still apply?

Yes. The buyer is just the clearest version of a reader your file already has: the ratings meeting, the raise cycle, a new manager, a hiring manager elsewhere. Every company has three numbers it steers by and a page about you that someone opens before deciding. The book shows you both, whoever owns the place.

I’m hourly, or in a union shop.

Every move runs on paid time with your lead’s okay, and the Standing Rules keep you inside your classification. In a union shop your steward comes first on anything touching hours, duties or schedules, and the book says so in every chapter where it matters.

I’m new in the job.

Year One has its own path through every chapter: learn your manager’s three numbers, pick one two-week fix, send a monthly update instead of a weekly one, and write the Value Thesis anyway. It will be short. That’s fine.

How much time does it take?

Ten minutes a day for the log, fifteen on Sunday to read the week back, and three short sittings in week one for the Buyer’s Read. The fix itself is work you were already doing, done once at the cause and counted.

What if I miss a day?

Write yesterday’s line first thing tomorrow, one line only, and it still counts. Never skip two days in a row. A missed week isn’t a failed plan; start the count again on your next working day.

Will my manager see this as political?

Nothing goes around them. Your manager hears every pitch first, gets every Friday update, and knows before you share your brief with anyone. The sponsor ask happens after your manager has the page. Done this way, the book makes your manager look better in their own review.

How do I read the ebook?

In your browser, on a phone, tablet or computer. Sign in with the email you bought with and the whole book is there, with nothing to install. It comes with every edition, and it’s yours to keep.

When does the hardcover arrive?

It’s printed to order in the US. Standard shipping to a US address is about 10 to 15 business days, Faster about 5 to 8. Your ebook is ready the moment you pay.

Is the briefing a subscription?

No. The Monthly Job Market Briefing is one payment of $20 for 12 monthly issues by email, and it never renews on its own. Hardcover Bundle buyers get the 12 months included, and the audiobook is added free for them when it's released.

Do Early Birds get anything besides the code?

Yes. Early Birds can order a day before everyone else, so their books print and ship first.

Is there a subscription?

No. One payment, every edition, and the reader is yours to keep.

Can I upgrade later?

Yes, for the difference in price. The instructions are in your welcome email.

Someone will read your file. Write it first.
